Week 3 — Supervised Migrations
Time commitment: Varies — tied to real migration schedule Goal: Co-pilot 3 live migrations end to end. You do the work; the senior DE validates and catches anything you miss.
How this week works
You are assigned as the primary DE on 3 in-progress migrations, with a senior DE reviewing your work before each stage advance. You run every step. The senior DE does not run steps for you — they review, flag gaps, and sign off.
If the migration pipeline doesn’t have 3 suitable cases in progress when you start Week 3, the manager will assign you existing cases that are mid-migration and you’ll work forward from wherever they are.
Migration 1: Assessment focus
Target: A migration in Stage 1 (just received from sales).
Your deliverables
- Review the HubSpot deal record and identify every gap in the sales handoff (missing fields, unchecked compliance flags, seat count discrepancy)
- Contact the customer IT team and schedule the assessment call
- Run the full Stage 2 assessment (all 8 sections from
03-assessment-and-discovery.md) - Document analog devices — walk the customer IT team through every room
- Document all call flows — get screen-share on their Avaya admin console or get a config export
- Run the network readiness test — get real numbers, not customer’s estimate
- Run
feature_mapper.pyfor the chosen platform - Detect the compliance vertical:
compliance_checker.py --industry "<industry>" - Write the assessment summary document (1–2 pages, exact format from doc 03)
- Submit the porting order LOA
Senior DE review gates
Before advancing to Stage 3, senior DE reviews:
- Assessment summary — is it complete? Any obvious gaps?
- Analog device inventory — is the disposition for each device documented?
- Call flow documentation — is every call path documented? Auto-attendant, hunt groups, after-hours?
- Network test results — are they within acceptable range? Any red flags?
- Porting order — LOA format correct? Customer signed?

Debrief questions (answer after Migration 1 is in Stage 3)
- What did you find in the assessment that wasn’t in the sales handoff?
- What was the hardest thing to document? Why?
- Were there any analog devices the customer forgot to mention? What were they?
- What would have gone wrong on go-live if you hadn’t caught it in assessment?
Migration 2: Provisioning and testing focus
Target: A migration in Stage 3 or 4 (assessment complete, ready to provision).
Your deliverables
- Review the assessment summary — confirm you understand everything in it
- Build the full provisioning plan (users, extensions, call flows) — documented in writing
- Create the customer tenant on the target platform
- Bulk import all users (CSV)
- Configure all auto-attendants — match the documented call flow exactly
- Configure all hunt groups — match the documented ring type and member order exactly
- Configure voicemail-to-email for every user who needs it
- Configure analog device adapters (if applicable)
- Provision desk phones (autoprovision by MAC address)
- Run all test cases from the pre-migration checklist testing section
- Test E911 at every site
- Sign off the pre-migration checklist
Senior DE review gates
Before go-live is scheduled, senior DE reviews:
- Platform configuration — test call through every auto-attendant path
- Hunt group test — call from outside, confirm ring sequence
- E911 test — dial 933 at each site, confirm correct address
- Pre-migration checklist — all boxes checked?

Debrief questions
- Were there any provisioning steps that took significantly longer than you expected? Why?
- Did anything in the platform behave differently than the documentation in doc 05 described?
- Did the E911 addresses come back correctly on first test? If not, what was wrong?
- What would have broken on cutover night if you hadn’t tested it?
Migration 3: Cutover focus
Target: A migration in Stage 5 (fully provisioned, FOC date set, cutover imminent).
Your deliverables
- Review the pre-migration checklist — is everything signed off?
- Verify the FOC date with the winning carrier’s porting team (call them — don’t rely on an email from weeks ago)
- Send the pre-cutover customer communication (template from doc 06)
- Fill out the cutover contact card (all phone numbers, porting NOC, platform NOC)
- Run the cutover using the cutover day checklist — every step, in order
- Document any issues that arise during cutover and how you resolved them
- Complete the T+60 E911 verification at every site
- Update porting tracker to “port_day”
- Post go-live confirmation to
#migrations - Complete the 48-hour closeout steps
- Schedule the Day 7 check-in call
Senior DE role during cutover
For Migration 3, the senior DE is on-call by phone and text — available if you need to escalate, but not watching over your shoulder. You run the cutover. If you hit something you can’t resolve within 30 minutes, call the senior DE.

- How did you feel at T+60 (E911 test)? Was anything unexpected?

Week 3 Readiness Check
This is behavioral, not a written test.
Your manager (or senior DE) will ask you to describe one specific moment from each of the 3 migrations:
- Migration 1: Describe one thing you found in the assessment that wasn’t in the sales handoff. What would have happened if you hadn’t found it?
- Migration 2: Describe one provisioning step that was harder than you expected. How did you work through it?
- Migration 3: Describe the cutover moment you were most uncertain about. What did you do?
